The 12-point checklist at a glance
The checklist is the whole method: twelve points, one question each, one piece of evidence each. Put the same questions to every shortlisted supplier in the same order and keep the written replies, because a comparison is only fair when each manufacturer has answered the same thing in the same words.
| # | Check | Ask for |
|---|---|---|
| 1 | Factory or trader | A live video call from the sewing floor |
| 2 | MOQ policy | The minimum per design, in writing |
| 3 | Mockup and sample terms | Who pays, how many days, whether sample cost is credited |
| 4 | Fabric transparency | Composition and GSM on the quotation |
| 5 | Decoration in-house | Which methods run on their own premises |
| 6 | Quality control | Named checkpoints and what is measured |
| 7 | Written guarantee | Definition of a defect, remedy and timescale |
| 8 | Lead times | Per stage, in business days |
| 9 | Communication speed | A timed reply to one technical question |
| 10 | Certifications | Certificate copies, not logos |
| 11 | Export documents | Commercial invoice, packing list, certificate of origin |
| 12 | References and payment terms | Reorder evidence; terms stated on the quotation |
The sections below explain what a sound answer looks like on each point, and how ZipaSports, a custom sportswear factory in Sialkot, Pakistan, answers them. The scoring table at the end turns the twelve answers into a number you can compare across suppliers.
Point 1: is it a factory or a trading company?
A factory owns the cutting, sewing and decoration that make your garment; a trading company buys that capacity from someone else and resells it. Neither is dishonest, but you need to know which one you are paying, because a trader adds a margin and a layer between your brief and the machine operator.
The test takes ten minutes. Ask for a live video call, not a recorded clip, and ask the person to walk from the cutting table to the sublimation press to the sewing line while you watch. Ask what fabric is on the table today and which order it belongs to. A trader offers a call with the factory at a later date; a factory holds the phone up now.
Three more tells: a factory quotes fabric by composition and GSM without checking with anyone, it can say which print or embroidery method a particular logo needs, and its address is an industrial unit rather than an office suite. ZipaSports runs its own cutting, sublimation, embroidery, screen printing and sewing lines at Talwara Mughlan and gives video tours on request. The three routes are compared in factory vs trading company vs marketplace.
Points 2 and 3: the MOQ policy, then mockup and sample terms
A minimum order quantity should be stated once, per design, and should not change between the website, the sales reply and the quotation. If three documents give three numbers, the supplier is guessing or pooling your order with someone else's. Ask what happens below the minimum: a factory with its own cutting can often run a smaller lot on request, while a trader usually cannot.
ZipaSports' policy is MOQ 20–25 pieces per design, lower on request, and no MOQ limit for sportswear brands. Mixed sizes count within one design. Background is in MOQ explained for apparel startups.
On mockups and samples, ask for three written answers. Is the digital mockup free, and how long does it take? Is the physical sample charged, and is that cost credited against the bulk order? How many revisions are allowed before approval? A supplier that charges for the mockup is charging you to find out whether it understood the brief. At ZipaSports the digital mockup is free, returned within 24 hours, with unlimited revisions; a physical sample takes 5–7 days, is charged at sample cost, and that cost is adjusted against your bulk order. No serious factory gives physical samples away, so treat a promise that they cost nothing as a reason to ask more questions. Details: free 24-hour design mockup.
Points 4 and 5: fabric GSM on paper, decoration in-house
A manufacturer that will not put fabric composition and weight on its quotation cannot be held to either later. GSM is grams per square metre; it tells you whether a jersey is a light match shirt or a heavier training top, and whether leggings will stay opaque under load. Ask for the number against every garment on the quote, then weigh a 10 cm square of the sample if you want to confirm it.
| Garment | Fabric options typically offered | Typical GSM |
|---|---|---|
| Sublimated jerseys | 100% polyester interlock, mesh or pin-dot mesh, moisture-wicking finish | 140–180 |
| Polo shirts | Polyester piqué or poly-cotton piqué | 160–200 or 200–240 |
| Leggings and compression | Nylon-spandex or polyester-spandex, 4-way stretch | 240–300 |
| Hoodies and joggers | Cotton-polyester fleece | 280–350 |
| Rash guards | Polyester-spandex or nylon-spandex, flatlock seams | 180–220 |
| BJJ gi jackets | Pearl weave or single weave cotton or poly-cotton | 350–550 |
Decoration is the second half of this point. Sublimation, screen printing, embroidery, DTF, puff print and heat transfer each need different equipment, and when a supplier sends one of them out, that step leaves its quality control and its timetable. ZipaSports runs all six in-house in Sialkot. Full option ranges are on the fabrics reference and printing methods pages.
Points 6 and 7: quality control and a written guarantee
Ask where the checks happen, not whether they happen. Every supplier says it checks quality; a factory can name the checkpoints: fabric inspection before cutting, print check against the approved mockup, in-line sewing inspection, measurement check against the approved size specification, and final inspection before packing. Ask whether wash-fastness and colour-fastness are tested on sublimated fabric and whether pre-shipment photos are available. ZipaSports lists its checkpoints on the quality control page.
A guarantee only counts if it is written, defines a defect, and names the remedy and the timescale. Read the exclusions as closely as the promise. Normal shade tolerance between dye lots and a measurement tolerance of about ±1–1.5 cm are standard across the industry, and a supplier that promises zero tolerance is over-promising.
ZipaSports' Quality Guarantee: if any garment arrives with a manufacturing defect, we remake it free of charge — the remake goes into production within 3 days of your report. Print faults, stitching faults, wrong size against the approved spec and wrong garment or quantity are covered; send photos and the order reference within 7 days of delivery. Full terms: quality guarantee.
Points 8 and 9: lead times by stage, and how fast they answer
"Four weeks" is not a lead time; it is an average of things you have not been told. Ask for each stage separately, in business days, and ask what starts the clock, because most factories count from design approval rather than from your first message.
| Stage | What to ask | ZipaSports' answer |
|---|---|---|
| Digital mockup | Free? How long? | Free, within 24 hours |
| Physical sample | Days, and is the cost credited? | 5–7 days, credited against bulk |
| Bulk production | Business days from approval | 15–25 business days |
| Express production | Available, at what extra cost? | 7–12 days at additional cost |
| Courier delivery | Which couriers, how many days | DHL, FedEx or UPS, 5–10 days worldwide |
| Sea freight | Transit for bulk | 3–6 weeks |
Reply speed predicts how the order will go. Send one technical question, for example which GSM and knit they would use for a sublimated netball dress, and time the answer. A production office replies in hours with a number; a sales desk replies in days with an adjective. ZipaSports answers on WhatsApp within 2 hours during business hours and by email within 24 hours, Monday to Saturday, 9:00 to 18:00 PKT. See how long custom sportswear takes.
Points 10 and 11: certifications you can verify, and export paperwork
Certification logos on a website are images; certificates are documents with an issuing body, a scope, a date and an expiry. Ask for a copy of each one claimed, check that the company name on it matches the company you are paying, and check that the scope covers garment manufacturing. For sportswear the ones that matter are a quality-management certificate (ISO 9001:2015), a social audit (BSCI) and fabric testing (OEKO-TEX Standard 100), with GRS if you want recycled polyester. ZipaSports holds ISO 9001:2015, OEKO-TEX Standard 100 tested fabrics, a BSCI audit, GRS recycled options and SGS testing, and is a Government of Pakistan licensed exporter; certificate copies are available on request via the certifications page.
Export documents decide whether your parcel clears customs or waits in a bonded warehouse while someone finds a form. Ask which documents are issued as standard: a commercial invoice, a packing list and a certificate of origin are the minimum for imports into the UK, EU, USA, Canada and Australia. Ask who the importer of record is and whether the courier clears customs. ZipaSports issues all three with every shipment; who pays duty and VAT is explained in import duties and shipping from Pakistan.
Point 12: references, a video tour and payment terms
References help only when you can check them and when they resemble you. Ask for a reorder rather than a first order: a club back for a second season or a brand on its third drop tells you more than any first-time buyer. Where a supplier cannot share client names, which is normal in private-label work, ask instead for a video tour of work in progress and pre-shipment photos of a recent order with the labels covered. ZipaSports does both on request from its Sialkot floor and does not publish client names.
Payment terms belong on the quotation, not on a web page, because they vary with order value, buyer history and destination. What you can check in advance is whether the terms are stated before you commit, whether any deposit is tied to a milestone such as sample approval, and whether the balance falls before or after shipment. Be cautious of any supplier asking for full payment before a mockup is approved. ZipaSports confirms payment terms and a full quotation with each enquiry; nothing is priced on the site because every order is quoted to its own fabric, quantity and decoration. Reach the production office through the contact page.
Scoring table: compare three shortlisted manufacturers
Score each supplier from 0 to 2 on every point: 0 for no answer or one that contradicts another source, 1 for a verbal answer, 2 for a written answer with evidence. Weight the points that matter most to you: a school weights lead time and sizes, a startup MOQ and labels, a distributor export documents and reorder consistency.

A supplier that scores 20 or more out of 24 on written evidence is a reasonable place to send a sample order; below 14, walk away whatever the price. ZipaSports wrote this table so that buyers can score it too. Every answer above is on this site or available on request from the production office in Sialkot, Pakistan.
Frequently Asked Questions
How do I know if a sportswear manufacturer is a real factory or a trading company?
Ask for a live video call from the sewing floor and watch the walk from cutting table to press to sewing line. A factory does it on the spot and quotes fabric composition and GSM without checking with anyone; a trader arranges a call with the factory for another day. ZipaSports gives live video tours from Sialkot on request.
What is a reasonable minimum order quantity for custom sportswear?
For fully custom cut-and-sew sportswear, 20–25 pieces per design is as low as a factory with its own cutting can sensibly go, because fabric is cut in lays and sublimation paper is printed in passes. ZipaSports' MOQ is 20–25 pieces per design, lower on request, with no MOQ limit for sportswear brands and companies.
Should I pay for a sample before placing a bulk order?
A paid physical sample is worth ordering before any bulk run, because it becomes the reference standard the bulk is checked against. What matters is that the digital mockup before it is free and that the sample cost is credited against the bulk order. ZipaSports' sample takes 5–7 days at sample cost, adjusted against your bulk order.
Why does GSM matter when choosing a manufacturer?
GSM (grams per square metre) is the only fabric weight you can measure yourself, so a supplier that puts it on the quotation can be held to it. A 140 GSM jersey and a 180 GSM jersey feel and cost differently; a supplier that will not commit to a number is leaving itself room to substitute a cheaper fabric.
Is it safe to buy sportswear from a manufacturer in Pakistan?
Buying sportswear from a manufacturer in Pakistan is safe when you verify the supplier the same way you would anywhere: a registered industrial address, a live video tour, a paid sample before bulk, a written guarantee, tracked courier shipping and export documents. Sialkot is Pakistan's sportswear export cluster, and ZipaSports (Est. 2005) provides every item on that list on request.
What certifications should a sportswear manufacturer have?
ISO 9001:2015 for quality management, a BSCI social audit and OEKO-TEX Standard 100 fabric testing are the three to ask for, plus GRS if you want recycled polyester. Ask for certificate copies and check the company name and scope. ZipaSports holds all of these; certificate copies are available on request.
How long should custom sportswear take from a good manufacturer?
Expect a digital mockup within a day or two, a physical sample within about a week, and bulk production of 15–25 business days after design approval, plus 5–10 days by courier. ZipaSports works to exactly those stages from Sialkot, with express production of 7–12 days available at additional cost.
What should I send a manufacturer to get an accurate quote?
Send the garment types, quantity per design with a size breakdown, your logo as a vector file (AI, EPS or PDF), colours or Pantone references, any fabric or GSM preference, label requirements, destination country and deadline. With that, ZipaSports returns a free mockup within 24 hours and a quotation with payment terms confirmed alongside it.
Does a manufacturer's guarantee cover the wrong sizes?
A manufacturer's guarantee should cover garments that measure wrong against the approved size specification, and it should not cover sizes the buyer chose wrongly from the chart. Under ZipaSports' Quality Guarantee, wrong size against the approved spec is a manufacturing defect and the affected pieces are remade free, with the remake in production within 3 days of your report.
What questions should I ask a sportswear manufacturer on the first call?
Ask five: can you show me the floor on video now; what is your MOQ per design; what fabric and GSM would you use for my garment; which decoration methods are in-house; and what is your guarantee if something arrives faulty. The answers, and how fast they come, tell you most of what the twelve-point checklist measures.
