The eight stages at a glance, from idea to factory floor
Starting a sportswear brand is a sequence, not a leap. Every founder ZipaSports works with in Sialkot, Pakistan moves through the same eight stages: decide the niche, plan a small range, get a free digital mockup, approve a physical sample, run the first 20–25 pieces per design, launch, reorder against the approved sample, then scale. The factory work starts at Stage 3 and the clock only runs once artwork, sizes and quantities are confirmed.

Stage 1 — Idea and niche: what you sell, who buys it, and why you
Pick one product family before you pick a factory. A custom sportswear manufacturer quotes, patterns and prints very differently for a legging than for a BJJ gi, and a brand that tries to cover both in its first season buys two sets of patterns and two sets of print files instead of one.
The seven families we make in-house are teamwear, combat wear, fitnesswear and athleisure, dance and cheer, motowear, workwear, and bags and accessories. Start where you already have an audience: a coach launches teamwear, a gym owner launches fitnesswear, a fighter launches fightwear, a studio owner launches dancewear, a rider launches motowear, and a founder selling everyday pieces launches athleisure. Then write down three things in plain sentences: who the buyer is, where they will see you, and what the garment does that a supermarket equivalent does not. That paragraph becomes your brief to us, your product copy and your pitch to the first stockist. If you cannot write it, the range is not defined yet.

Stage 2 — Range planning: three to five styles, and the fabric and GSM a manufacturer needs
Three to five styles at 20–25 pieces each is the normal shape of a first range. It gives you a coherent set to photograph, enough sizes to sell, and a small enough commitment that a style that does not move has not eaten the whole budget.
Every style needs a fabric and a GSM written next to it before a mockup is useful. GSM is grams per square metre, the weight of the knitted or woven fabric; it decides how a garment drapes, how opaque it is and how warm it feels. These are the standard option ranges our Sialkot factory runs.

Sizes are mixed freely inside one design, so a legging in XS to XL is still one design against the 20–25 minimum. A second colourway of a sublimated style is a separate print file and counts as a separate design, so tell us both colourways while we quote.
Stage 3 — The free 24-hour digital mockup: exactly what to send
ZipaSports returns a free digital mockup of every style within 24 hours, with unlimited revisions before you approve, and no obligation to order. This is the first point at which the factory does work for you, and it is free at every stage of revision.
Send these five things together and the first mockup usually needs one round of changes instead of four.
- Logo in vector — AI, EPS, PDF or SVG. A screenshot or a small JPEG has to be redrawn, which costs a day.
- Colours as Pantone references — or the nearest thing you have. Sublimation matches any Pantone reference, and the approved colours go on file for later reorders.
- Reference images — photographs of garments whose cut, sleeve length or panel layout you want, with a note on what you like about each.
- Garment list — style, fabric or GSM preference, and rough quantity per size.
- Branding intentions — whether you want woven neck labels, printed size tags, hang tags and branded polybags, so the mockup shows them.

Stage 4 — The physical sample: 5–7 days, at sample cost, credited against your bulk order
A physical sample is produced in 5–7 days, charged at sample cost, and that cost is credited against your bulk order. It is the only way to judge fit, fabric hand-feel and print density, because a screen mockup cannot show any of the three. Full detail is on the sample policy page.
When it arrives, check it against a list rather than an impression, and write your comments on the same list before you send them back.

Once you sign off, that sample becomes the reference standard for the run. Keep it. Do not wash it, alter it or give it away.
Stage 5 — The first production run: 20–25 pieces per design, made under your own private label
Your first order is 20–25 pieces per design, with sizes mixed inside that quantity, produced in 15–25 business days after design approval, or 7–12 days on express production at additional cost. Lower quantities are possible on request for a very small first run, and once your brand is established there is no MOQ limit at all. Send the size breakdown as a table, not a sentence: style, colour, size, quantity. That table is what the cutting room works from, and it is what the pre-shipment count is checked against.
Everything that leaves the factory can carry your brand and nobody else's. On a private-label run we fit woven neck labels or heat-transfer tagless labels, printed size tags, care and fibre-content labels for your market, hang tags, and branded polybags or boxes. In-line and final QC run against your approved sample and size specification, with pre-shipment photos on request. Export documents — commercial invoice, packing list and certificate of origin — travel with the shipment.
Stage 6 — Launch: photography, pre-orders, and pricing that stays your decision
Your retail pricing is yours to set, and we do not publish or suggest it. ZipaSports quotes you a manufacturing cost for your specification within 24 hours of the mockup; what you charge your own customers depends on your market, your positioning, your freight and duties, and your channel, and no factory can decide that for you.
Two practical points about the launch itself. First, photograph the physical sample while the bulk run is in production — that is three weeks of studio, model and content time you would otherwise lose after delivery. Second, a pre-order window opened on the sample photographs tells you which sizes and colours to weight in the next run, and it converts stock into cash before it lands.
Keep the sample in your kit bag for stockist meetings. A buyer who can handle the garment, read a real care label and see the woven neck label makes a decision far faster than one looking at a rendering.

Stage 7 — Reorder and consistency: the approved sample is your supplier's reference standard
A reorder repeats your approved sample, so no new physical sample is needed and the run goes straight into the 15–25 business day production window. That is the whole point of approving carefully at Stage 4.
We keep your artwork on file: sublimation print files, embroidery digitising, approved Pantone references, the size specification with measured tolerances, and label and packaging artwork. Quote your original order reference and the second run matches the first.
Two honest caveats. Dye lots vary slightly between production batches, and a minor shade difference between lots is a normal textile tolerance rather than a fault, as is a measurement within ±1–1.5 cm of the size chart. If exact shade continuity across seasons matters to you, order the full season in one run, or tell us at quotation so we can reserve fabric.
Changing anything — fabric, GSM, cut, colourway, label — makes it a new design, not a reorder, and it needs its own mockup and usually its own sample. Reorders below the 20–25 minimum are possible on request for established brands topping up sizes.
Stage 8 — Scale: no MOQ limit, more styles, and wholesale accounts
There is no MOQ limit for established sportswear brands and companies: once you are reordering, you can order any quantity, in any mix of styles. The 20–25 pieces per design floor exists to make first runs possible, not to cap you.
Scaling usually happens in three directions, and they are worth doing one at a time.
- Depth — the same styles in more sizes, more colourways and larger quantities per size, driven by what actually sold rather than what you guessed.
- Width — adjacent styles from the same fabric family, so patterns and print files carry over: a legging range gains shorts and a bra; a rash guard gains fight shorts; a teamwear line gains tracksuits and bags and caps.
- Channel — selling to clubs, gyms, academies and retailers as well as direct. That is where the custom sportswear and OEM side of the factory matters, because a wholesale account will ask you for consistent repeat supply and a written guarantee.
Larger runs also open sea freight, which takes 3–6 weeks instead of 5–10 days by courier but suits bulk volumes. Plan the season backwards from the delivery date, not forwards from the order date.

Do I need a tech pack before a manufacturer will talk to me?

Can I start with just one design?
Yes. The minimum is 20–25 pieces of that one design, with sizes mixed freely inside the quantity, and lower runs are possible on request. Most founders launch three to five styles because a single style gives a thin range to photograph and sell.
Can I sell under my own label from day one?

Will you keep my designs confidential?
Yes. Buyer designs are not resold or shown to other clients, and an NDA can be signed on request. Your artwork stays on file for your reorders only.
Where is the factory, and can I see it before I place an OEM order?
